On a Tuesday afternoon in late August, the tanks along the back wall of a small store in a strip mall just outside of Birmingham looked like they belonged to a different era of the hobby. Rows of Nannostomus species — pencilfish — swam in slow, deliberate patterns, their elongated bodies catching the light in ways that made them look less like aquarium fish and more like tiny, deliberate brushstrokes. There wasn’t a single neon tetra in the building.
The owner, a man in his early sixties named Ray, hadn’t stocked neons in over three years. For a store that had been in business since the late 1980s, this was a larger decision than it might sound like. Neons are the entry-level fish, the ones that get beginners hooked. They’re cheap, colorful, and available in every chain pet store in the country. Dropping them meant losing a reliable foot-traffic driver, and Ray knew it.
What forced the switch wasn’t the fish themselves. It was the supply chain.
A Distributor’s Phone Call Changed Everything
Most neon tetras sold in the United States come from commercial farms in Southeast Asia — primarily Thailand, Indonesia, and Vietnam. They’re bred in outdoor ponds and concrete tanks, and the volume is staggering. A single farm can ship hundreds of thousands of fish a month. The problem is in the middle of that chain.
Ray’s old distributor called him one afternoon, roughly eighteen months before he made the full switch, to deliver news that would reshape his entire inventory. The wholesaler had lost two consecutive shipments of neon tetras to transit delays — one held up at an airport in Bangkok for four days, another stuck in a cargo facility in Los Angeles for an extra two days because of a customs paperwork mismatch. The fish arrived alive, but they were stressed to the point of being unsalable. Within a week of arrival, most had developed columnaris or ich, and the store lost nearly three hundred fish before they ever reached customers.
That was the moment Ray started looking at alternatives. He didn’t decide overnight, but the losses stacked up in a way that changed the math. A box of two hundred neon tetras cost him roughly $85 wholesale. When a shipment went bad, he absorbed the cost or tried to get credit from the distributor — but credit didn’t cover the labor of treating sick fish, the dead ones that had to be netted out, or the customers who bought them and brought them home to infect established tanks.
What Pencilfish Offer That Neons Don’t
Wild-caught pencilfish aren’t the obvious replacement. They’re smaller than neons, less flashy, and significantly more expensive. A single Nannostomus marginatus — the common dwarf pencilfish — runs about $8 to $12 retail, compared to the $2 to $4 for a neon tetra. But the economics work differently when you factor in what doesn’t go wrong.
Pencilfish are collected from blackwater streams in the Amazon basin, primarily in Colombia and Peru. They’re not raised in crowded ponds. They come from slow-moving, acidic water where the microbial load is low, and they’re bagged in smaller numbers for shipping. The mortality rate on a healthy shipment of wild pencilfish tends to run around five to eight percent, compared to the fifteen to twenty percent that Ray was seeing routinely on farmed neons by the end.
The other difference is behavior. Neons are midwater schoolers that spend most of their time in the open. Pencilfish hover near the surface, often at an angle, and they’re more deliberate in their movements. They don’t school in the same tight formation. A tank of pencilfish looks less like a curtain of color and more like a group of fish that happen to be occupying the same space, each one doing its own thing. Some customers find this less exciting. Others — the ones who keep coming back — see it as a sign that the fish are healthy and unstressed.
Almond Leaves and Amber Water
The transition wasn’t just about swapping one species for another. It required changing how the store set up its display tanks. Neons do fine in standard tap water — pH around 7.0 to 7.6, moderate hardness. Pencilfish from the wild need softer, more acidic conditions to thrive long-term.
Ray converted three of his back-wall tanks to run on reverse osmosis water, blended with a small amount of tap to achieve a TDS of around 80 to 120 parts per million and a pH of 6.0 to 6.6. He added almond leaves to each tank — roughly three leaves per twenty gallons — to create the tannin-stained water that pencilfish evolved in. The water turned a pale amber color, which some customers initially mistook for an algae problem. He put up small signs explaining that the tint was intentional.
The substrate changed too. Neons don’t care what’s on the bottom. Pencilfish, especially wild-caught specimens, stress less when the tank has leaf litter and fine sand rather than bare glass or gravel. Ray started ordering dried catappa leaves and beech leaf litter in bulk, adding a thin layer to each tank. The maintenance staff had to learn not to siphon it out during water changes.
Customer Reactions and the Learning Curve
Not everyone was happy about the change. The first six months after the switch, Ray estimates he lost about a third of his walk-in traffic. Customers who came in specifically for a cheap, colorful fish for a child’s tank left empty-handed. Some asked why he didn’t just order neons from a different supplier. Others didn’t bother asking — they just stopped coming.
The customers who stayed tended to be more experienced. A man in his late thirties who kept a planted 75-gallon tank came in three weekends in a row, asking questions about water parameters and whether pencilfish would do well with wild bettas. Another regular, a retired biologist who kept a rack of small species tanks, bought a dozen Nannostomus trifasciatus (three-lined pencilfish) on the spot and came back a month later to report that they were spawning in his tank — something he said he’d never been able to get neons to do.
Ray made a point of keeping a few tanks of easy, hardy fish for beginners — cherry barbs, guppies, corydoras — to avoid alienating new hobbyists entirely. But the pencilfish became the store’s identity. They were what people started driving forty minutes to see.
The Economics Work Differently Over Time
The math on the switch took about a year to settle. Initially, revenue dropped because the per-fish price was higher and the volume was lower. A customer who might have bought twenty neons for forty dollars now bought six pencilfish for about the same amount. The register rang up fewer transactions, and the average sale size in the plant fish section shrank.
But the losses from dead-on-arrival fish nearly vanished. Ray went from spending roughly two hours a week treating sick neons — pulling dead fish, dosing medications, quarantining new arrivals — to about fifteen minutes every other week. The labor savings alone offset about a quarter of the revenue gap. The rest came from repeat customers who were willing to pay more for fish that survived.
By the end of the second year, pencilfish had become the best-selling species in the store, even if the total number of fish sold was lower. The margins were better, the returns were almost nonexistent, and the customers who bought them tended to come back for more — not to replace dead ones, but to add to their groups.
Shipping and Seasonality Risks
Wild-caught pencilfish come with their own set of uncertainties. They’re seasonal, for one thing. The collection windows in Colombia and Peru are weather-dependent, and the dry season — when water levels drop and fish concentrate in smaller pools — is the primary collection period. Shipments can be delayed by heavy rain, river conditions, or export permit issues. Ray learned to order three to four weeks ahead of when he actually wanted the fish, and to keep a backup list of alternative species in case a shipment didn’t arrive.
The other risk is species misidentification. Exporters sometimes send mixed groups, and it’s not unusual to open a bag labeled as one species and find two or three others mixed in. Ray once received a shipment labeled as Nannostomus eques (the brown pencilfish) that contained a significant number of Nannostomus unifasciatus (the one-lined pencilfish), a less common species that sells for a higher price. He priced them accordingly and didn’t complain, but he also had to update his inventory system on the fly.
There’s also the question of sustainability. Wild collection for the aquarium trade is a complex topic, and not everyone agrees on whether it’s preferable to commercial farming. Ray chose his suppliers carefully — working only with exporters who were members of the Project Piaba network, which promotes sustainable collection practices in the Rio Negro basin. He kept a printed copy of their certification on the counter, and he was willing to talk about it with anyone who asked.
Three Years In, a Different Kind of Store
Three years in, Ray’s store has settled into a rhythm that works. The neon tetra tanks are gone. The back wall is all pencilfish — six species, ranging from the common dwarf to the rarer Nannostomus beckfordi, the golden pencilfish. The water is amber. The fish are steady.
Would he do it again? He’s said he would, but with a different timeline — making the transition over a year rather than a few months, giving the customer base more time to adjust. The ones who stayed ended up being worth more than the ones who left, but the process of finding out which customers were which took longer than it needed to.
